trying to come up with an itinerary for 6 days
one day Florence
one San G..Siena in one day??
Arezzo, Cortona?
Will have done Lucca and Pisa
Umbria?
What else?? The Chianti road?

Since there are eight of you, the first bit of advice is get two vehicles rather than one large one to hold all eight you! (Do you really expect everyone to agree on all parts of an itinerary?)
It's hard to give specifics without knowing several things:
*Where are you staying?
*What are ages of the group members?
*What are your interests (i.e., what do you want to see)?
Also, when so say, "will have done Lucca and Pisa," do you mean you've been there on a previous trip?
I would suggest you get a map and trace logical/practical daily trips.
And, yes, Umbria is certainly worth your time--Orvieto and Assisi for starters.

Possible day trips in Tuscany and Umbria(listed in no particular order):
1. Siena (yes, it's worth a day on its own).
2. San Gimignano and Volterra.
3. Pienza, Montalcino and Montepulciano.
4. Assisi (also worth a day on its own)
5. Orvieto and another nearby town.
As I said before, check out a map and plot some day trips.
