Nightmare nightmare, and we don't even know the ages of the participants.
Several others have hit my recs already.
Go to two places OR go to 3 places and do it through a tour company.
the OP hasn't been to Europe either--how can he/she even think he can plan a trip for 12.
We were 8 people in Paris for a week. We agreed that we didn't have to all do everything all together. You will not have that luxury since you're spending so little time anywhere.
London Paris OR Paris Madrid.
Who chose the destinations? Or rather "how" did you choose the destinations.
If, as you say, some "MUST" go to some places, tell them to do their own tour. It really might be better to not all go together--honest.
You will also need to think of the logistics of 12 people eating meals together. It was almost impossible for us with 8 without reservations.
What is the makeup of the group==how will you split up the rooms.
