Crunch time in Stockholm

Ok I am sure I am going to get some pushback on my plan but just to give a bit of background. We have planned a trip covering many places for personal reasons. I know it would be better to have more time in each place but we don't so going to do the best we can with what we have:)
Here is what we are working with and after reading several posts and getting suggestions I am narrowing it all down to this
Arriving day one about 1PM
Spend the afternoon checking out Erickson Globe and walking around Sodermalm
Day 2 Cinderella boat to Sandhamn (full day)
Day 3 AM over to Djurgarden to Vasa Museum (if time ? may not have time)
around 1PM boat to Drottingholm and spend rest of afternoon there
Day 4 (we have till 3PM)
Drop luggage at train station and day touring of Gamla Stan
Places to visit (Cathedral, Medieval Museum,Royal Palace, pass by house of Nobility)
We are not huge fans of spending long times in museums--we mostly like architecture, nature--art but I think we know we have to give up something if we want to spend a day in the archipelago and that is of prime interest. BUt I realize we lose an entire day.
I don't know if we leave very early to go to Djurgarden will 2 hrs be enough time in the Vasa--I would think it might to get the main info -- We had thought to spend 5-6 hrs in Djurgarden and see more but then there is no way we can do the archipelago. I looked around for some shorter archipelago trips but there are some three hour trips but they barely get out into all the islands.
So my question is.. not are we crazy because we know we are:) but what might we realistically see in Gamla Stan in a day (9-3) and is there a compelling reason for us to give up the full day on the archipelago to do something else .. something maybe we are just not aware of given our interests.
This may be hard to answer but open to feedback
