Best route Paddington to Gower Street?

I usually take the Piccadilly line in from Heathrow, getting off at Russell Square, but this trip I am visiting family before London, and will arrive by train at Paddington, probably around 10:30 pm. How much walking, and stairs, would be involved in changing from the Circle or Hammersmith lines at Kings Cross to the Piccadilly line? Would I be better off crossing the street outside and taking a bus? The bus would require less walking at the hotel end.
