We're on a 4 week trip (Feb 25 - Mar 25), 2 weeks of which is skiing in Austria (Innsbruck, St. Moritz, St. Anton and Kitzbuhel) and Germany (Garmisch), but we're starting in Vienna and then Salzburg before we meet up with our ski club in Innsbruck and then end in Munich after which we leave our ski club and go to Bologna, Maranello and Rome.
What are the "must-do's" in Vienna, Salzburg and Munich, and, while I'm at it, Rome (6 days)??

Not knowing your interests, it is impossible to answer the question. Guidebooks will give you an idea of what are the highlights of each city.
Suffice it to say...there's not much that I'm (we're) not interested in. If your grandfather was going to any of these places...what would you say are absolute musts?
I live in Vienna, and if my grandfather were coming to visit, the first day would be a visit to Schonbrunn. Although the weather is not ideal, touring the palace and having lunch at the Gloriette would be a nice first day, followed by a visit to Stephansdom and coffee somewhere nearby.
The second day, if he's not Imperial Family-ed out, would be spent looking at the Imperial Treasury, and perhaps spending the afternoon at the Kunsthistoriches Museum. For the evening I would suggest a concert somewhere.
The third day, weather depending, maybe a small hike through the vineyards north of the city to enjoy the spectacular view over Vienna, with a late lunch at one of the heurigen in the area. Alternatively, a day trip to Melk if the weather is not hiking friendly.
